Anyone searching for fulfillment cost is usually already evaluating a provider. The problem is that every operator prices differently, and comparing “price per order” without understanding the line items leads to surprises. Here’s what really makes up the cost.

The line items of fulfillment cost

A fulfillment cost is built from several pieces:

  • Receiving: receiving and inspecting incoming merchandise.
  • Warehousing: the space your inventory takes up (by location or volume).
  • Picking: picking each item of the order.
  • Packing: material and labor to pack.
  • Labeling / marketplace prep: meeting each channel’s requirements.
  • Shipping: the carrier rate by weight, zone and dimensions.
  • Returns (reverse logistics): receiving, checking and restocking product.
  • Special services: kitting, assemblies, value-added.

The cost almost no one adds: operational error

On top of the rates, you must add the cost of errors: a wrong shipment costs the reship, the lost product, the negative review and, often, the customer. That’s why picking accuracy isn’t a luxury: it’s part of the real cost.

How to estimate your cost per order

A simple way: add the monthly cost of all line items (warehousing + operation + shipping + returns) and divide by the number of orders that month. Compare that against what it costs you today to operate in-house —including rent, staff, software and errors— and you’ll have an honest comparison, not just “rate vs. rate”.

A simplified example

If in one month you pay warehousing, picking and packing, shipping and some returns, and divide it by your orders for the month, you get your outsourced cost per order. The 3PL advantage is that this cost is variable: sell less, pay less; sell more, scale without hiring.
